03The usual damage

Where Xero quietly goes wrong.

Xero rarely breaks in a way you would notice. It keeps importing, keeps invoicing and keeps looking healthy while something underneath has stopped being true. This is the short list we find in files that have run a few years without anyone reviewing them.

The feed that stopped in March

Bank feeds are not permanent. Connections have to be re-authorised periodically, and a changed password, a replaced card or a change at the bank's end will end one without announcing it. Xero carries on. Invoices keep going out, the file still looks busy, and nobody notices until a reconciliation comes up six weeks short. Feed status belongs in the monthly routine, not in the BAS panic.

Two feeds on one account

The obvious fix for a dead feed is to connect it again, and the common result is a second feed running alongside the first. The same transactions arrive twice. One set gets reconciled, the other builds up in the statement lines, and the Xero balance drifts from the real bank balance by an amount that is never round. Deleting the duplicate feed is quick. Working out which of the two sets was reconciled is the slow part.

An account that got renamed

Renaming or recoding accounts in the chart looks harmless. It is not, because half the file points at those codes: bank rules, repeating invoices, app integrations, report layouts your accountant built, and the mapping inside anything that posts to Xero automatically. Change a code and the rule stops matching, or an app starts landing entries somewhere else entirely. If the chart needs work, do it once, deliberately, and check what was pointing at it.

An app for a problem you do not have

The ecosystem is genuinely good and it is also where money leaks. Receipt capture pays for itself almost everywhere. A rostering tool pays for itself the moment you have staff on shifts. A forecasting add-on pays for itself when somebody is actually reading the forecast. A fair amount of the rest duplicates something Xero already does at plan level, and per-user pricing keeps billing for people who left two years ago. Worth auditing once a year.

One login shared by four people

Shared credentials mean you cannot tell who entered what, and the audit trail becomes decoration. Xero user roles are specific enough to avoid it: invoicing without seeing payroll, payroll without seeing the bank, read-only for someone who just needs the numbers, adviser access for your accountant. Set it once. Then remove people the week they leave, rather than the year an auditor asks.

Payroll left on defaults

Payroll is the part of Xero most likely to be configured once and never revisited. Generic pay items, leave that does not accrue the way the award says it should, super that was never rechecked when the rate moved, and Single Touch Payroll categories assigned in a hurry during setup. None of it stops a pay run going out. It surfaces later as an underpayment to correct, or as year-end figures that do not agree with what the employee was actually paid.

Platinum is a volume and certification tier, not a magic wand. What it buys you in practice is a team that has seen the same handful of file problems several hundred times, and a direct escalation path into Xero when something genuinely needs it. Here is where we point that.

    Prove the plumbing

    Every bank account, card and loan with a live feed, each one agreed to an actual statement, duplicates removed and bank rules reviewed against what they now match rather than what they matched when they were written. Dull work. Everything above it depends on it being right.

  2. 02

    Fix the chart, then leave it

    Accounts the business actually uses, ordered so the profit and loss reads the way you think about the business. Tracking categories set for the split that matters, and Xero gives you two, so they are worth choosing carefully rather than filling in. After that, changes go through one person.

  3. 03

    Get payroll straight

    Employees checked against the award or agreement covering them, leave and super set to accrue correctly, STP reporting categories reviewed properly, and Xero Me switched on so payslips, timesheets and leave requests stop arriving as text messages on a Sunday night.

  4. 04

    Actually read the numbers

    A well-built file gives you comparatives, ageing on both sides, cash position and a profit and loss split by site or division. Monthly, in front of you, with a bookkeeper talking through what moved and why. Reporting nobody explains is reporting nobody opens.

Xero, MYOB or QuickBooks - is Xero actually better?

For most Australian small businesses, yes, and mostly for reasons that are not on a feature list. The app ecosystem around Xero is deeper, the bank feed coverage in Australia is good, and almost every bookkeeper and accountant you might work with already knows it, so getting help is easy and getting a second opinion is easier. MYOB still holds ground in inventory-heavy and desktop-bound setups and is embedded in plenty of accounting practices. QuickBooks competes on price and produces a perfectly sound file when it is set up well. The honest position: a neglected Xero file is worse than a well kept MYOB one, and changing platform fixes nothing by itself.

When is Xero not the right answer?

When the business is really an inventory or production business. Xero tracks stock items and cost of sales, but it does not handle assemblies or bills of materials, batch and serial numbers, or landed costs, so manufacturers, wholesalers and importers usually run a dedicated inventory system and let Xero be the accounting behind it. The same applies to deep job costing, high-volume marketplace selling, and anything needing serious multi-currency or consolidation across a group of entities. In those cases Xero is often still the right general ledger. It is just not the whole system, and anyone telling you it is has not looked at how you actually operate.

Whose name should the Xero subscription be in?

Yours. Xero has one subscriber, and the subscriber controls the file. When that is the bookkeeper rather than the business, changing bookkeepers turns into a negotiation over your own accounting records. Subscribe in the business name, pay Xero directly, then invite your bookkeeper and accountant as users at the access level their job needs. It costs the same either way. We work like this as a rule, and moving the subscription into your name is part of taking a file over.

What reports should I be looking at each month?

Fewer than Xero offers. A profit and loss against the same month last year, and against budget if you have one, because a number on its own tells you nothing. Aged receivables and aged payables, so you know what is genuinely coming and going rather than what the bank happens to say today. A short cash summary. And if you use tracking categories, the same profit and loss split by site, division or income stream, which is usually where the real answer sits. Once that set is built it takes ten minutes to read, and it is most of what an owner needs.
