Where being behind quietly goes wrong.
Falling behind is a normal state for a small business. It is also a state with mechanics, and the mechanics are what make waiting expensive - not the mess itself.
The reason people wait
Almost nobody falls behind because they stopped caring. One quarter gets away during a busy run, then a second, and after that the thought of opening the file is worse than the file. Embarrassment is the engine, and it works against you, because the ATO treats a business that comes forward differently from one that goes quiet. Nothing in a backlog is unusual to a bookkeeper who does this work every week. It is usual to the point of being dull.
What behind actually looks like
Rarely one thing. Usually several quarters of BAS unlodged, a Xero file that stopped reconciling in a year you can name, payroll that was run but never finalised, receipts spread across a drawer and a phone gallery, and an accountant who stopped calling because they were waiting on you. Sometimes the subscription lapsed and the data is sitting behind an unpaid invoice. All of it is recoverable. The sequence matters more than the effort.
Interest accruing while you decide
Unpaid tax attracts the general interest charge, and it compounds daily rather than sitting flat. From 1 July 2025 that interest is no longer deductible, so a debt that used to be partly softened at tax time now costs full freight. The longer a balance sits undisclosed, the larger the share of it that is interest rather than tax. This is the part of waiting that people underestimate, because nothing arrives in the post to announce it.
Lodging and paying are separate problems
You can lodge a BAS you cannot pay, and in most cases you should. Failure to lodge is penalised separately from failure to pay. Lodging puts an agreed figure on the debt instead of leaving the ATO to estimate one, and once the amount is known a payment plan becomes a conversation rather than a negotiation. Going quiet produces the opposite: default assessments, escalation, and eventually recovery action that is much harder to unwind.
Deferrals and payment plans are ordinary
Registered agents can request lodgment deferrals where there is a genuine reason for the delay, and payment arrangements for tax debts are routine rather than exceptional. Neither is a favour and neither is automatic. Both land far better with numbers attached: what is owed, what the business can pay each month, and what actually happened. A good part of what you are buying when a BAS agent deals with the ATO for you is that the request arrives in the form the ATO can say yes to.
Records that no longer exist
Businesses have to keep records for five years, and a long backlog outlives some of them. In practice we rebuild from bank and card statements first, then card provider data, supplier statements, invoices reissued on request, and whatever history is sitting inside the apps you were using at the time. Where something genuinely cannot be substantiated it does not get claimed. That is a smaller loss than it feels like, and a much better position than a claim that falls over later.
The order it has to happen in.
Catch-up work only goes fast when it goes in order. Out of order is how a three-week job becomes a six-month one, because every step after the mistake gets done twice.

Get the data in first
Bank, card and loan feeds connected, and where a feed will not reach back far enough, statements imported straight from the bank. Nothing gets coded until the whole period is in the file. A reconstruction built on partial data has to be rebuilt rather than corrected, which is the single most common way catch-up jobs blow out.

Reconcile forward, oldest first
Start at the last month that was genuinely right and work towards today. Balances agreed to real statements at every month end, not only at the end of the run. Payroll gets checked as we pass through it, because a wage error changes what the activity statement should have said and finding it after lodgment means amending rather than lodging.

Lodge in order
Outstanding BAS and IAS prepared and lodged oldest to newest, so each period reflects the one before it. Where a statement was previously lodged on figures that turn out to be wrong, it gets amended rather than quietly absorbed into a later quarter. At the end of this step the debt is a known number instead of something hanging over the business.

Settle the balance, then stay current
With real figures on the table we talk to the ATO about a payment arrangement if one is needed, and you move onto the ongoing rhythm that stops this recurring: weekly or monthly bookkeeping, BAS on agent deadlines, and a bookkeeper who notices a problem in week two rather than year two. How far behind is too far behind?
We haven't found it yet. Months, multiple years, a shoebox era followed by a spreadsheet era - catch-up work is a process, not a miracle, and it is one we run all the time.
I have overdue BAS. How bad is it?
Better than it feels, if you act. The ATO is consistently more workable with businesses that come forward through a registered agent than ones that go quiet. We bring lodgments up to date and deal with the ATO on your behalf, including payment plans where needed.
What does catch-up work cost?

The part that matters: a steady ongoing rhythm (weekly or monthly) so the backlog never rebuilds. Most catch-up clients move onto Basic Books or a tailored package the same month.
The ATO has already contacted me. Is it too late?
No, and the sooner an agent is speaking for you the better it goes. Reminder letters, default assessments and demands are all points at which the position is still workable - what makes it harder is a long silence after one of them. We take authority to deal with the ATO on your behalf, establish what is genuinely outstanding across every account rather than the one letter you received, request lodgment deferrals where there is a real reason for the delay, and put a payment proposal forward with lodged figures behind it. If a director penalty notice has arrived, bring it to us the day it lands. The response window on those is short and the options narrow once it closes.
How far back can you go if I no longer have the records?
Further than most people expect. Bank and card statements are the backbone and banks will supply history well past what a live feed reaches. Card provider data, supplier statements, reissued invoices and the history sitting inside any app you were using at the time fill in most of the rest. Australian businesses are required to keep records for five years, so a long backlog usually outlives some of them, and the honest position is that a deduction which cannot be substantiated should not be claimed. That is a smaller loss than it feels like. What matters is lodging a figure that holds up if anyone looks at it.
Why quote after a look, rather than give me a price now?
Because a price quoted over the phone is a guess, and guesses in this work go one of two ways: quoted low then revised upward halfway through, or padded so heavily you decide not to bother. A free look at the file tells us the number of periods, the state of the data, whether payroll needs correcting and whether anything has already been lodged on figures that will need amending. That takes us a short time and turns the job into a fixed price. You then know the full cost of getting current, and the ongoing fee that keeps you there, before anyone touches a transaction.
What if I cannot pay what I end up owing?
Then we lodge anyway and deal with the payment separately, because they are two different problems and only one of them gets worse by waiting quietly. Lodging puts an agreed figure on the debt instead of leaving the ATO to estimate one, and it stops the failure to lodge penalty growing. Payment plans for tax debts are ordinary and are usually available over a period a business can actually service. They work far better presented properly - what is owed, what you can pay each month, and what changed in the business. That conversation is a normal part of the job for a registered BAS agent.
